Conversation Is Not Documentation

On complex projects, alignment often feels clear in the room.

Everyone nods. Everyone agrees. Everyone says, “Yes, that works.”

But weeks later the conversation sounds different.

Key Insight

Verbal alignment is temporary.

Documentation is permanent.

In large-scale art, fabrication, and installation work, the difference between the two is not administrative.

It is structural.

When decisions remain verbal, projects become vulnerable to drift.

Verbal approvals often lead to:

• Misalignment between teams
• Memory distortion over time
• Scope creep across phases

Not because anyone is dishonest.

But because memory edits itself.

Project Reality

Weeks later, the same discussion can sound very different.

“That’s not what we meant.”
“We thought that was included.”
“We assumed that was minor.”

 

By then the project has already moved forward.

Steel may have been cut.
Invoices issued.
Installation scheduled.

At that point, memory becomes irrelevant.

Only documentation survives:

• Emails
• Marked-up drawings
• Meeting minutes
• Variation orders
• Formal sign-offs

 

These are not bureaucratic artefacts.

They are instruments of protection.

Protection of:

• Budget
• Programme
• Liability
• Relationships

We have learned this the hard way.

When expectations are not captured in writing, the project absorbs the tension.

And tension always surfaces somewhere — in cost, in time, or in trust.

Strong projects are not built on goodwill alone.

They are built on clarity.

Conversation moves ideas forward.

Documentation locks them in place.

Both are necessary.

But they are not the same.
